Penji grew out of Waterfront Media, a design agency whose founders found dependable graphic designers difficult to hire and keep. Instead of treating that pain as another agency sales problem, they packaged recurring design work as a monthly subscription. The first offer was $79 a month for unlimited graphic design; the founder says the early version was a bad idea operationally, but they still reached their first 100 customers within four or five months. Penji began in 2016, with the agency closing around 2017. The team used the agency’s existing designers and developers to build the product, then reinvested subscription revenue rather than raising outside capital. By the interview, Penji served close to 1,000 customers, charged about $499 for its middle package, and reported roughly $350,000 in monthly revenue with a 60–70% profit margin. The model pairs a customer-facing request service with internal workflow software that gives designers briefs and reduces idle time. The team employed about 133 people, including roughly 116 designers and seven developers, with most design talent in Vietnam and the Philippines. The case is a reminder that “unlimited” is a queue-management promise: customers buy dependable access and turnaround, while the operator controls concurrency and labor utilization.
