A software layer that lets Indian online sellers compare courier options and ship without owning a delivery fleet.
₹187 crore adjusted EBITDA from domestic shipping · ₹52.6 crore FY26 operating cash flow
The scalable asset was the decision layer between fragmented couriers and merchants, not a fleet of trucks.

Shiprocket began as Bigfoot Retail in 2012, when Saahil Goel and Gautam Kapoor put ₹15 lakh of personal savings into CartRocket, a storefront product for Indian merchants. Shopify already dominated that category, and smaller Indian businesses were reluctant to pay a monthly software fee. The founders saw a more urgent problem in the same customer journey: shipping orders through India's fragmented courier market. After a difficult period and an investor ultimatum, they pivoted in 2017. Shiprocket became an asset-light routing layer that compares delivery speed, rates, and reliability across 42 courier partners, assigns a carrier, and creates a label and tracking record. The creator reports FY26 revenue of ₹2,024 crore, ₹187 crore adjusted EBITDA from domestic shipping, and ₹52.6 crore in operating cash flow, while newer bets lost ₹169 crore. The same account flags concentration: 4.7% of merchants generated nearly 89% of revenue, and five couriers handled 84.5% of shipment volume. This is a scale reference for marketplace logistics, with real leverage and real dependence on both sides of the network.
For a smaller Shiprocket-style launch, choose one merchant segment whose shipping pain is visible every week, such as independent apparel sellers shipping nationwide. Start with five to ten sellers who already juggle courier portals, spreadsheets, and customer messages.

The earliest idea was CartRocket, a storefront subscription, but Indian small and medium sellers would not pay for that software alone. Shiprocket's commercial opening came from a more painful job: choosing and coordinating parcel delivery across fragmented providers.
Shiprocket's flywheel rests on useful coverage and lower effort for each additional merchant.
Shiprocket's reset took years: Bigfoot Retail started in 2012, while the logistics pivot arrived in 2017. The storefront product had a clear friction signal—independent sellers were not willing to pay a recurring fee for another website tool—while shipping remained a daily bottleneck.
